1.Purpose
To reduce single points of failure by training backup employees on critical tasks, so the business is not disrupted when one person is absent or leaves.
2.Scope
Applies to identifying critical roles and tasks and training designated backups on them. Full onboarding into a new permanent role is covered by other onboarding and training SOPs.
Definitions
- Single point of failure
- A task or role known well enough by only one person that its absence would disrupt operations.
- Cross-training matrix
- A grid showing which employees can perform which critical tasks, used to plan coverage during absences.
- Trial coverage
- A planned shift where a backup employee performs the task with the primary employee available for support if needed.
3.Responsibilities
- Department Manager
- Identifies critical roles, selects backups, and approves when a backup is ready to provide coverage.
- Primary Employee
- Documents their tasks and trains the backup on how the role is actually performed.
- Backup Employee
- Learns the critical tasks, practices under supervision, and provides coverage once signed off.
- Training Coordinator
- Maintains the cross-training matrix and schedules training sessions.

5.Procedure
- 5.1
Identify critical roles and tasks
Department ManagerThe department manager reviews the team and identifies roles or tasks known well by only one person, where an absence would disrupt operations.
Checkpoint: Every task marked critical has a documented reason it would cause disruption if unavailable.

Select backup employees
Department ManagerThe department manager selects one or more backup employees for each critical task, considering current workload, interest and ability to learn the task.

Document the task
Primary EmployeeThe primary employee documents how the task is actually performed, including any shortcuts, common issues and who to contact for help, using a job aid or checklist.

Schedule cross-training sessions
Training CoordinatorThe training coordinator schedules time for the primary employee to train the backup, balancing it against both employees' regular workload.

Demonstrate the task
Primary EmployeeThe primary employee walks the backup through the task step by step, referencing the documented job aid and explaining any judgment calls involved.
- 5.6
Practice under supervision
Backup EmployeeThe backup employee performs the task while the primary employee observes and corrects any errors, repeating until the backup is comfortable with the steps.

Assess readiness
Primary EmployeeThe primary employee and department manager assess the backup against a readiness checklist covering accuracy, speed and handling of common issues.
Checkpoint: A backup is approved for coverage only after passing the readiness checklist, not after a single practice run.

Assign trial coverage
Department ManagerThe department manager schedules a trial shift where the backup performs the task with the primary employee available for support if something goes wrong.

Gather feedback from the trial
Department ManagerAfter the trial, the primary employee and backup discuss what went well and what needs more practice, and the department manager decides whether more training is needed.

Update the cross-training matrix
Training CoordinatorThe training coordinator updates the cross-training matrix to show the backup as trained and ready for that task, or notes remaining gaps if not yet fully ready.

Refresh coverage periodically
Department ManagerThe department manager schedules periodic practice shifts for backups on tasks they use infrequently, so skills do not fade between actual coverage needs.
